How to improve a manual business report before automating it.
If preparing the same report takes hours every week, it is tempting to automate it immediately. First, check whether the report answers the right question and whether its inputs are dependable. The following steps can help structure that review.
Talk about your reporting needs1. Name the decision
Write down who uses the report and the decision it supports. A weekly operations meeting might need to identify overdue tasks, while a monthly management review may need a performance trend. Remove information that does not support the purpose.
2. Define the measures
Agree on what each number means. For an overdue-task measure, specify the due date, completion status and reporting cut-off. Keep the definition alongside the report so another person can reproduce the result.
3. Trace the source
List each source file or system, who updates it and when it becomes available. Check whether names, dates and categories mean the same thing across sources. Resolve or flag quality issues before combining the data.
4. Map the preparation steps
Record how the report is currently built, including copying, filtering, calculations, checks and approvals. Notice where the same work is repeated and where judgement is required.
5. Automate a stable step
Choose a repeatable step with clear rules and a defined exception process. Compare the automated result with a manually checked sample before relying on it. Agree who monitors failures and how source changes will be handled.
6. Review the outcome
Compare preparation time, corrections and usefulness after the change. A shorter process is valuable only if the information remains accurate and helps people act.
